Living in Japan but feeling demotivated

Hello,

So to explain quickly I enrolled in a Language School in Japan over 9 months ago to study Japanese for 2 years.
I’m currently in the second half of N3 class and even though I’m there, I don’t feel any improvement in my Japanese Proficency.
We don’t learn any Vocabulary in class and from N3 on also no Kanji. It came down to a point where I understand so little in listening and reading lessons that I just only “like” grammar classes since I at least can resaerch the grammar myself and understand it.
So even though I live in Japan and already studied 9 months here, I still only understand maybe 5% of N3 texts or listenings.

After 3 months like this and feeling no progress, I feel super demotivated and the school classes aren’t helping at all.

I also don’t progress at all in my speaking capability, it feels like I’m stuck in N5 level and it starts to make want to give up.

Am I the only one who experienced that even while living and studying in Japan? Do you guys have any advice??
