Am I being too ambitious in my first trip to Japan by going to multiple cities?

Around 3 weeks stay with 6days in Hokkaido (sapporo, otaru and hakodate), 10 days in Tokyo (including day trip to Fujikawaguchiko) and on the way to Osaka/Kyoto we will stop by nagoya for a day trip to shirakawago. 1 day in hiroshima and himeiji (day trip to himeiji castle then leave by early afternoon to hiroshima). 3 days in Osaka and 1 day in Kyoto. If time permits during the 3 days in Osaka we may drop by the Nara deer park.

Travel period will be just before Christmas till a week after new years. We plan to spend new years in Tokyo to avoid travelling on Shinkansen during this time since it’s likely super crowded or hard to reserve seats. Also we’re getting the 21 days jr pass due to the fact we are travelling so much. Is this too rushed? Nothing has been purchased yet as we are still planning but what’s decided is we want to spend Christmas in Hokkaido coz snow lol
