Itinerary check on first trip to Japan! 19 days, looking for a chill and outdoorsy time + advice on Shiminami Kaido

Hi everyone!

It’s my first time going to Japan and I’m traveling with my partner, who’s been to Japan once before (10 years ago).

We’re trying to do more outdoors-y and chill/non-touristy things and I’m hoping we’re not overloading it. We’re also considering moving the Kyoto part in between Hiroshima and Hakone, and maybe going somewhere else instead of Hakone. We would really like to stay in a nice Ryokan near the end of our trip and sandwich hikes/physically-intense days with onsens and food. We would love some advice!

Also, any advice on the Shiminami Kaido would be greatly appreciated! We are prepared to do it in two days so that we can take our time and explore, but I’d like a back up plan in case the weather takes a turn. I’ve heard ferry information is hard to find unless you can read/speak Japanese and I’m still a beginner.

Tokyo (3 nights) –> Kyoto (2 nights) –> Osaka (3 nights) — Shiminami Kaido (Onomichi/Setoda/Imabari or Matsuyama) –> Hiroshima (3 days) -> Hakone or Nagano (2 days) –> Yokohama (2 days)
