Good Midpoint Between Tokyo and Osaka/Kyoto?

I’m planning a 10 day trip for Japan, and I’m looking to stay the night somewhere between Tokyo and Kyoto. I’ve got a couple questions, so I’ll list them below as bullet points.
1. I’ve read that Hakone is popular, but from what I’ve read, the main attractions that are easily accessible are the open air museum, the ropeways, and the boat ride. Are these attractions worth a stay in Hakone?
2. Are there any budget options for ryokans in Hakone? Our group has about 7 people, so a ryokan that has a public onsen nearby or an onsen that we could rent for an hour would be great.
3. What’s the best place to look at Mt.Fuji? Transportation to the base of Mt.Fuji seems to take a long time since the trains don’t run as often there, so I was wondering if there were good spots closer to the major railways. Doesn’t have to be in Hakone.
4. Are there any other midpoint locations between Tokyo and Kyoto that I should consider? I’ll be passing Shizuoka, Hamamatsu, and Nagoya on the way, would one of those be a better stopping point if the interests of the group are shopping, food, and experiences?
