How to handle 50+ year old property in Tokyo?

My wife is inheriting an old family house that’s centrally located but very old. My wife and I want to live in it but it would need major renovations or complete crush and rebuild.

For those who have bought/inherited old properties, what worked and what didn’t? Should we go through a home builder company, private architect, or something else? Better to strip the house and give it complete renovation? Or partial renovations only in the essential areas? Or just crush and start from scratch?

I’m leaning towards getting an architect who can customize the renovation process and focus on only the essentials. I’d like to hear what some others have done!
