19 days in Japan – First time recommendations

Going to Japan for the first time and I'd love some ideas to finish my trip plan.

General info:
– Flying into Tokyo and out of Osaka.
– Late August/early September
– Main goal is to properly get to know Japan (as much as 3 weeks allow lol).
– I love: Culture, food, history, walking/hiking.

Current ideas:
Tokyo – Kyoto – Osaka seem like a good itinerary, especially considering that 5-7 days seem to be the recommendation just for Tokyo.

However there are some activities that I'm interested in:

  • 3 days walking in the Kumano Kodo: I did the Camino de Santiago, so I'm very drawn to this idea and it seems like a great experience to have in Japan.

  • I like scuba diving so I was considering Okinawa, but after some research it seems a bit rushed and other places might be better for my first Japan trip.

  • Mount Fuji hike: this would take 2 days, although I'd be more inclined to do the Kumano Kodo.

What recommendations would you give me?
Would it be possible to do Tokyo, Kyoto, Kumano Kodo and Osaka?

I chose Osaka because my flight leaves from there and Kyoto because it seems absolutely lovely BUT I'm open to any ideas.
