3 weeks in Japan, how best to organize them?

Hi folks, I hope this is the right place to ask for advice for our 3-week trip to Japan come spring.

Current plan is to fly with ANA/Lufthansa from Germany to Tokyo, stay 10 days or so, go by bullet train to Osaka, stay another 10 days and then either fly back from Osaka or take the train to Tokyo and fly from there.

The idea is that this way we’d need to book just 2 hotels, keep packing and travel with luggage to a minimum, wouldn’t have to worry about getting a rail pass in advance and would make spontaneous daytrips by bus or train from our home bases in Tokyo and Osaka to destinations in their general area like Kamakura, Kyoto, Mt. Fuji and the like.

Does this sound feasible? Anything we should change to have better /more convenient access to must-see locations? We want to take in as much as possible but also take our time to appreciate it and not rush from one landmark to the next.

It seems like there are no direct flights from Osaka to Germany. Would an open jaw flight from Osaka to Tokio to Germany be a good idea for the return trip or should we take the train or a different airport?
