Has anyone done this successfully? Let’s say theoretically the business has both consulting income as well as income from primary business operations, ie it’s a SaaS company, and I have no interest in being a “manager” anymore. Can I switch to an engineer visa and self sponsor using my sole proprietorship in my first year on the business manager visa? Also let’s say the company theoretically pulls in 20m yen in profit annually, if that has any bearing – will immigration look favorably upon this when self sponsoring?

Immigration Lawyer is your best bet.
Since you apparently [haven’t even moved yet](https://www.reddit.com/r/movingtojapan/comments/10qgoin/getting_coe_for_student_visa_mailed_to_japan_if/), why not just get the visa you want in the first place?
IIRC, self-sponsoring *generally* requires you to remain in the same status of residence. Plus even “self” sponsoring still requires a Japanese company/client to step up and be your sponsor. You just don’t need to be employed by them.
