I apologize for the misunderstanding. Here’s a corrected version of your text:
“I’m learning Japanese with visual novels. Now when I play them, I always read aloud and reread phrases to spell them smoother. The biggest problem with reading aloud for me is that I read at a slow speed (1400\~ characters/hour). This feels slow when I compare it to others who say they read at 3-4k when they started and 12k\~ later.
I was wondering if someone encountered something like this and what is a good ratio to split reading aloud and silently while playing VN?”

I guess it depends on how thouroughly you read. I’m on my first VN myself and since I’m somewhere between N5/N4, I’m faaaar from understanding even 50% of what I read but I read what I can and I read aloud everything I can (biggest problem of course are missing Kanji and some advanced grammar subjects but I’m very happy with what I already am able to read😊).
I guess, I’m waaaay slower than you.
Why bother and compare yourself to others?
Do you have fun? Do you benefit from the practise?
Then I think your pace is perfect as it is right now 😊✌.
I’d continue to read aloud all the time. You’ll gain speed over time. Be sure to enunciate properly.
