Itinerary/travel over holidays – desperately lost, need help!

My partner and I are planning a 21-day trip to Japan from Dec. 17 – Jan. 7, and I’m struggling to plan the route given the holiday closures… that, and I haven’t travelled in 20 years. I fear we’re already running out of time to book accommodations. Any assistance would be greatly appreciated! Flying into/out of HND.

 

We’d like to visit Tokyo, Kanazawa, Kyoto, and Osaka – and maybe Kobe or Nara for a day trip. I understand many businesses will be closed over the holidays and travel might be difficult, and so I’m having trouble figuring out the best route/schedule given our dates. Once we have the schedule of travel worked out, I’m reasonably confident I can put together a detailed itinerary for each destination, although I'm mostly concerned about securing accommodation. Once that is booked, I will be feeling much better.

 

We’d like to spend a few days in Tokyo upon arrival (Ueno?), then head to Osaka (does this even make sense?), Kyoto, Kanazawa, and back to Tokyo for the last week.

 

Please be gentle. Thank you for any information or tips that you can share. And the travel dates are unfortunately fixed due to my partner’s employment.
