If you want to see *anything* at all, you’d probably want to be there before 4PM. If you want to have a *decent* spot, I’d say maybe 12PM or earlier. At least someone in the group will need to be there early and hold a spot, ideally someone who knows what spots are the best.
Sumidagawa is *THE* big fireworks event in Tokyo. Unless things changed drastically in the past few years, otherwise it’s going to be crowded, and exiting the event is going to be a mess. You’d either have to walk further to less utilized train lines, or wait quite some time just to leave the area. IIRC I walked like 2km, and still took me nearly 3 hours to get out. I highly doubt you’d be going to Shinjuku afterwards.
From Haneda, take a direct train to Shinagawa and take the shinkansen there, this way you avoid an extra transfer.
Yes, you generally have a lot every day, but if you take it as options and not must do at all cost, it’s fine. It will be miserable if you try to speedrun seeing everything. Just try to take the time to enjoy what you are doing.
